Conference pears

I have lived in this house for less than a year.  There is a conference pear tree.  Last year nearly all the fruit was hard on the outside and rotten and brown in the middle.  Looking back at previous threads, should I just pick them earlier or is there more to it?

I have lived in this house for less than a year.  There is a cherry tree which is supposed to have fruit, not just flowers.  Last year there was no fruit, but it was covered with black fly.  What should I do to prevent the same happening this year?
