How hard should I prune, and when?
I thought spring, but it's in bud now so I don't want to lose flowers.

I have pruned mine after flowering in the past and this seems to be effective without ruining that seasons display.

Probably not the best time then, unless you really have to. I don't think they like a hard prune but I could be wrong.

They can be pruned back quite hard. A very forgiving shrub. Best time to prune after flowering.
